The experiment should stop if interviews consistently indicate that the deliverable is already standard within transaction PMOs, if buyers perceive the offer as an unneeded prelude to implementation, or if every credible route requires certifications, scale, insurance, or staffing that the practice cannot economically support.
Required human decisions
LongTermCapabilities must make the following decisions before pursuit:
Market boundary. Decide whether the practice will serve regulated healthcare, aerospace/defense, semiconductor engineering, manufacturing operational technology, and gaming. Each expands insurance, contracting, data-handling, and specialist requirements.
Maximum delivery perimeter. Decide whether the practice maps manufacturing and operational-technology dependencies at a governance level or excludes them entirely. An ambiguous position will create scope and liability risk.
Partner economics. Set the maximum acceptable referral fee or prime-contractor discount. At a conservative internal cost of $160 per hour, fees above 15% can make smaller $40,000–$60,000 engagements unattractive.
Security and data posture. Establish minimum contractual and technical controls for confidential transaction data, system inventories, identity information, regulated records, and controlled technical information.
Conflict policy. Determine whether the practice can work for both sides of a separation, and under what information barriers. Multi-party maps should not imply legal neutrality without explicit authorization.
Proof standard. Require a sponsor, a decision deadline, access to relevant owners, and a bounded perimeter before proposal. A public transaction announcement alone is never sufficient.
Recurring-service policy. Limit follow-on retainers to architecture governance, decision review, and TSA-exit assurance. Avoid converting the practice into indefinite PMO staffing.
Universal stop conditions
LongTermCapabilities should recommend no action when any of the following applies:
- No named executive sponsor or approved prime contractor exists.
- The problem cannot be bounded to a service tower, business flow, platform domain, legal entity, geography, or decision deadline.
- The organization already has a current, accepted dependency inventory and decision sequence.
- The only public evidence is hiring, financing, restructuring, an incident, or management turnover.
- The TSA has ended and no current extension or unresolved dependency is evidenced.
- Procurement is likely to exceed six months and no partner route exists.
- Required certifications, security clearances, insurance, data residency, or regulated-domain expertise are unavailable.
- The expected work is predominantly implementation, staff augmentation, legal advice, control certification, active security testing, or product engineering.
- The requested fixed fee cannot retain at least a conservative 40% gross margin after travel, referral fees, and specialist costs.
- The buyer expects a small architecture practice to assume operational accountability without authority over implementation.
The immediate commercial focus should therefore be Middleby–Midera, Enviri, Honeywell Aerospace through a partner, FedEx Freight through a partner, MiniMed, Magnum Ice Cream through a partner, Solventum P&F, Vantive, and IGT–Everi. These transactions provide the clearest combination of explicit public evidence, still-active transition periods, bounded architectural questions, and plausible routes to paid work.
